Flexible Stone Veneer Over Existing Tile: A Retrofit That Skips Demolition

Hotel lobbies, retail fronts, and older apartment blocks often share the same headache: the original ceramic tile is still on the wall, stuck well enough that nobody wants to spend days smashing it off and hauling it out. The question we hear from contractors and project managers is almost always the same — can flexible stone veneer go straight on top of the old tile?

The short answer is usually yes. The longer answer is the point of this guide. Covering tile instead of removing it is a legitimate spec, but it has conditions, and most of those conditions are about the substrate, not the veneer.

When covering old tile is the right call

It makes sense when the existing tile is still doing its job. That means: firmly bonded with no more than a few isolated hollow spots, reasonably flat (we use a 2-metre straightedge and look for deviations under 4 mm), and not actively cracking or spalling. It also makes sense when the space can’t afford a long shutdown — an operating retail store, a hotel floor that needs to stay open, a lobby with tenants above.

It does not make sense when the tile is a symptom of a failed build. If you tap the wall and hear widespread hollow sound, if the substrate behind is damp plasterboard, or if the area is a wet room where the waterproofing needs rebuilding, demolition is the honest choice. Covering a problem doesn’t fix it.

What you’re actually stacking onto the wall

This is where expectations need to be set early, because a few millimetres add up. A sheet of MCM flexible stone is about 2–3 mm thick. The adhesive bed underneath runs another 2–4 mm. So you’re adding roughly 5–7 mm to the wall surface, everywhere you apply it.

That sounds trivial until you reach a door frame. Door leaves, skirting boards, switch plates, window reveals — all of them now sit 5–7 mm proud of the new surface. Plan for it: either extend the frames, cut the skirting back and re-fix, or build the reveal out. We’ve seen a job where nobody accounted for it and the doors wouldn’t close. Cheap to plan, expensive to fix.

Survey the wall before you promise anything

Before a single sheet goes up, do the survey. Three checks:

  • Tap test. Walk the wall with a small mallet or the handle of a screwdriver. Solid sounds like a knock on a door; hollow means debonded tile. Mark every hollow spot. A scattering is fine; a field of hollow means strip it.
  • Flatness. A 2 m straightedge tells you the truth. MCM is flexible but not a levelling compound — if the tile underneath waves more than 4 mm over 2 m, the veneer will follow that wave.
  • Moisture. On concrete substrates we want the surface dry and stable. A moisture meter reading above the adhesive manufacturer’s limit means wait, or use a vapour-barrier primer. Trapped moisture is the silent killer of bonds.

Clean, don’t demolish

The old tile stays, but it has to be clean. Glazed tile often carries a film of curing wax, soap residue, or silicone from years of maintenance. None of that bonds. We wash with a degreasing cleaner, rinse, and let it dry. Then a light mechanical key — a quick pass with a coarse pad or a sanding screen — gives the adhesive something to bite into. You’re not removing the glaze, just taking the shine off.

Adhesive is where retrofit jobs live or die

This is the part people get wrong. Flexible stone moves a little with temperature and humidity, and it’s thin. A rigid cementitious bed that works for porcelain tile will eventually stress and crack under a thin flexible skin.

Use a polymer-modified tile adhesive rated at least C2TES1 (improved, deformable, slip-resistant), or a flexible stone-specific bonding compound supplied by the veneer manufacturer. In wet areas, go epoxy-based. The goal is a thin, elastic, full-coverage bed — not a thick, brittle one. If your adhesive spec reads like standard bathroom tile, you’re probably under-specifying.

A 24-hour bond test saves you a callback

Before committing the whole wall, fix a small trial area — say a square metre in a corner. Burnish it down, leave it 24 hours, then try to lift a corner. If it’s not holding, you’ve learned something for the cost of one sheet instead of two hundred. We treat the test patch as non-negotiable on retrofit work; the substrate is unknown until it proves itself.

Installing and finishing the edges

Application is straightforward: spread the adhesive with a notched trowel, press the sheet from the bottom up, roll or burnish to expel air, and keep joints tight. The detail work is the edges. Where the new surface meets frames and reveals, use a matching trim or a clean bevel, and remember the 5–7 mm you added — cut door linings and skirting to suit. At floor and ceiling junctions, a neat silicone or trim line hides the build-up.

Exterior walls: don’t forget fire rating

If the retrofit is on an exterior facade or a multi-storey elevation, the veneer’s fire classification matters as much as the substrate. The mistakes we keep seeing

  • Skipping the tap test. Someone promises a date, skips the survey, and three months later a whole panel sounds hollow. The tile was never bonded; the veneer just followed it down.
  • Wrong adhesive. A standard grey cement bed, specified because “tile is tile.” Cracks appear at the joints within a season.
  • Forgetting the build-up. Doors won’t close, skirting floats off the floor, switch plates sit proud. All avoidable in the planning drawing.
  • Covering failed waterproofing. In a shower or bath surround, if the membrane is compromised, a veneer on top just traps the problem. Strip and rebuild the wet zone first.

Time and cost, honestly

Stripping old tile means labour, dust control, disposal, and a new substrate — often cement board or a skim coat — before you even start finishing. Covering it removes most of that line item. On a typical commercial interior, going over sound tile can cut the cladding phase by a meaningful margin and keep the space usable.

Quick self-check: is your wall a candidate?

  • Tile sounds mostly solid when tapped?
  • Flat within ~4 mm over 2 m?
  • Dry, stable substrate (no damp plasterboard, no active leak)?
  • Not a failed wet-room membrane?
  • Happy to plan for 5–7 mm of added thickness at frames and reveals?

If you answered yes to all five, covering is very likely on the table. If any one is a no, talk to us before you commit — sometimes a partial strip is the smart middle ground.

Frequently asked questions

Will the old grout lines show through?
MCM at 2–3 mm will follow minor surface relief. If the existing grout joints are deep (over ~2 mm), skim or fill them first so the new surface stays clean. Most modern tile with tight grout lines is fine as-is.

How high can it be applied over tile?

Can it be done in wet areas?
Yes, if the existing waterproofing is sound — otherwise rebuild the membrane first, then apply with an epoxy-based adhesive. Don’t trap a failed barrier under a new skin.

Does covering last as long as full removal?
Bond life depends on the substrate and the adhesive, not on whether you removed the tile. A sound tile base with the correct flexible adhesive performs identically to a fresh substrate.

Do I need a professional?
